실력은 내가 할 수 있는 일의 집합입니다. 포지셔닝은 다른 사람의 머릿속에 저장된 나에 대한 한 줄입니다. 둘은 관련이 있지만 같은 것이 아니고, 무엇보다 자라는 속도가 다릅니다. 실력은 매일 조금씩 늘어납니다. 포지셔닝은 남이 나를 다시 떠올릴 계기가 있을 때만 갱신되고, 그 계기는 1년에 몇 번 오지 않습니다.
이 시차가 엔지니어 커리어에서 억울함의 상당 부분을 만듭니다. 2년 전과는 전혀 다른 일을 할 수 있게 되었는데, 조직이 나를 부르는 방식은 2년 전 그대로인 상황입니다. 이때 사람들은 대개 실력을 더 쌓는 쪽으로 반응합니다. 그러나 문제가 갱신 지연에 있다면, 실력을 더 쌓는 것은 시차를 더 벌리는 일이기도 합니다.
포지셔닝을 자기 홍보의 다른 말로 오해하면 이 작업 전체가 불편해집니다. 실제로 하는 일은 홍보가 아니라 색인 작업에 가깝습니다. 내가 가진 것을 남이 찾을 수 있는 형태로 정리해 두는 것입니다. 색인이 없는 자료는 존재하지 않는 자료와 조직 안에서 거의 같게 취급됩니다.
좁히면 기회가 줄어든다는 착각
포지셔닝을 미루는 가장 흔한 이유는 좁히면 기회가 줄어든다는 감각입니다. 실제로는 반대에 가깝습니다. 기회는 검색을 거쳐 배분되기 때문입니다. 어떤 문제가 생기면 사람들은 자기 머릿속에서 후보 두세 명을 떠올리고, 그 목록 안에서 연락합니다. 넓게 다 잘하는 사람은 이 목록에 잘 들어가지 않습니다. 검색어와 이름이 붙어 있지 않기 때문입니다.
그러니 좁히는 일은 할 수 있는 일을 줄이는 것이 아니라, 떠올려질 확률이 있는 칸을 한 칸이라도 확보하는 것입니다. 한 칸을 확보한 사람은 그 칸으로 불려 들어간 뒤에 다른 일도 하게 됩니다. 아무 칸도 없는 사람은 불려 들어갈 계기 자체가 생기지 않습니다.
좁힌다는 말이 무섭게 들리는 이유는 그것을 잠금으로 이해하기 때문입니다. 포지셔닝은 감옥이 아니라 입구입니다. 몇 년마다 갱신할 수 있고, 실제로 갱신됩니다. 세로축이 하나 생긴 사람은 그 축을 발판으로 옆으로 이동하지만, 축이 없는 사람은 이동할 발판이 없어 언제나 처음부터 설명해야 합니다.
한 문장 테스트
간단한 자가 진단이 있습니다. "이런 문제가 생기면 저 사람한테 물어봐." 이 문장의 앞칸에 무엇이 들어가는지 스스로 답해 보는 것입니다. 답이 바로 나오지 않는다면 그 칸은 비어 있는 것이 아니라, 이미 남이 채워 놓았을 가능성이 큽니다. 대개는 최근에 맡았던 잡무의 이름이 들어가 있습니다. 배포 스크립트를 두 번 고쳤다는 이유로 배포 담당이 되는 식입니다.
기본값 꼬리표는 나쁜 사람이 붙이는 것이 아니라, 조직이 사람을 기억하기 위해 필연적으로 만드는 요약입니다. 내가 문장을 제출하지 않으면 조직이 대신 씁니다.
재료는 스택이 아니라 문제 유형
포지셔닝 문장을 쓸 때 도구 이름부터 적으면 유통기한이 짧아집니다. 특정 프레임워크나 특정 데이터베이스에 자기를 묶으면, 그 도구의 인기와 내 값어치가 같이 움직입니다. 대신 문제 유형으로 적으면 훨씬 오래갑니다. 도구를 앞세운 문장과 문제를 앞세운 문장은 이렇게 갈립니다(구성한 예시입니다).
- 도구 중심 — "메시지 큐를 다뤄 봤습니다."
- 문제 중심 — "서비스를 멈추지 않고 데이터를 옮기는 일을 합니다. 그 과정에서 큐를 씁니다."
두 번째 문장은 도구가 바뀌어도 살아남고, 듣는 사람이 자기 문제와 연결하기 쉽습니다. 좋은 포지셔닝은 내가 아는 것의 목록이 아니라, 남이 겪는 곤란의 이름입니다.
한 문장이 없을 때 새어 나가는 것
문장이 없어도 일은 굴러갑니다. 다만 네 군데에서 조용히 샙니다. 첫째, 추천이 오지 않습니다. 누군가 나를 떠올려야 추천이 생기는데 떠올릴 실마리가 없습니다. 둘째, 업무가 임의로 배정됩니다. 내가 원하는 방향이 조직에 등록되어 있지 않기 때문입니다. 셋째, 이력서가 나열형이 됩니다. 읽는 사람이 요약을 대신 해야 하는 서류는 읽히지 않습니다. 넷째, 학습 예산이 흩어집니다. 무엇을 깊게 팔지 정해지지 않으면 새 기술을 얕게 여러 개 훑게 되고, 몇 년 뒤에 남는 것은 목록뿐입니다.
네 가지 모두 당장은 아프지 않다는 공통점이 있습니다. 그래서 대체로 방치되고, 이직을 준비하는 시점에 한꺼번에 청구됩니다. 서류를 쓰다가 자기 경력을 요약할 수 없다는 사실을 처음 발견하는 사람이 많은 이유입니다.
오늘 할 수 있는 한 가지
세 문장을 적어 보십시오. 내가 반복해서 푸는 문제 한 가지, 그 주장을 뒷받침하는 최근 증거 두 개, 그리고 사람들이 실제로 나에게 물어보는 것 한 가지입니다. 그다음 함께 일해 본 동료 세 명에게 묻습니다. "제가 무슨 일을 하는 사람처럼 보이나요?" 내가 쓴 문장과 돌아온 답의 격차가 포지셔닝 작업의 실제 시작점입니다. 격차가 크면 실력이 아니라 노출을 손봐야 하고, 격차가 없는데 마음에 들지 않으면 방향을 바꿔야 합니다.
이 조언이 안 맞는 경우
경력 초반 1~3년에는 좁힐 재료 자체가 없습니다. 이 구간에서는 포지셔닝보다 노출 폭이 먼저입니다. 여러 종류의 문제를 겪어 봐야 무엇을 좁힐지 알게 됩니다. 좁히기를 서두르면 취향이 아니라 우연히 처음 맡은 일에 자기를 묶게 됩니다.
인원이 적어 모두가 모든 일을 하는 조직에서도 사내 포지셔닝은 큰 의미가 없습니다. 이때 기준을 사외에 두는 편이 낫습니다. 그리고 좁힘의 대상이 축소되는 시장이라면, 좁히기는 그대로 위험이 됩니다. 문제 유형으로 적으라는 조언이 여기서 한 번 더 유효합니다. 사라지는 것은 대개 도구이고, 문제는 다른 도구로 옮겨 가며 남습니다.

Skill and Positioning Grow at Different Speeds
Skill is the set of things you can do. Positioning is the one line about you stored in someone else's head. The two are related but not the same, and above all they grow at different speeds. Skill grows a little every day. Positioning updates only when someone has a reason to re-file you, and that reason does not arrive many times a year.
That lag produces much of the resentment in an engineering career: you can do work you could not have done two years ago, while the organization still refers to you the way it did two years ago. The usual reaction is to build more skill. But if the problem is update lag, building more skill also widens the gap.
Mistaking positioning for self-promotion makes the whole exercise uncomfortable. What you are actually doing is closer to indexing than to advertising: arranging what you have so others can find it. Material with no index is treated, inside an organization, almost identically to material that does not exist.
The Illusion That Narrowing Reduces Opportunity
The most common reason people postpone positioning is the feeling that narrowing shrinks the field. The opposite is closer to the truth, because opportunity is distributed through search. When a problem appears, people call up two or three candidates from memory and contact someone on that list. A person who is broadly good at everything rarely enters the list, because no search term is attached to their name.
So narrowing is not about reducing what you can do; it is about securing at least one slot where you have a chance of being recalled. Someone with one slot gets pulled in through it and then does other work too. Someone with no slot never gets the occasion to be pulled in at all.
Narrowing sounds frightening because people hear it as locking. Positioning is an entrance, not a prison. It can be renewed every few years, and it is. Someone with one deep axis uses it as a foothold to move sideways; someone with no axis has no foothold and has to explain themselves from scratch every time.
The One-Sentence Test
There is a simple self-diagnosis. "If this kind of problem comes up, go ask that person." Answer for yourself what fills the first blank. If no answer comes immediately, the slot is probably not empty — someone else has likely filled it already, usually with the name of whatever chore you handled most recently. You fix a deployment script twice and become the deployment person.
The default label is not attached by a bad actor; it is the summary an organization inevitably produces in order to remember people. If you do not submit a sentence, the organization writes one for you.
The Material Is a Class of Problems, Not a Stack
If you start your positioning sentence with tool names, it comes with a short shelf life. Tie yourself to a specific framework or database and your worth moves with that tool's popularity. Write it as a class of problems instead and it lasts far longer. Here is how a tool-first sentence and a problem-first sentence differ (a constructed example).
- Tool-first — "I have worked with message queues."
- Problem-first — "I move data without stopping the service. Queues are part of how I do it."
The second survives a change of tools and is easier for a listener to connect to their own trouble. Good positioning is not a list of what you know; it is the name of a difficulty other people have.
What Leaks When There Is No Sentence
Work still gets done without a sentence. It just leaks quietly in four places. First, referrals do not arrive: a referral requires someone to recall you, and there is no cue to recall. Second, work is assigned arbitrarily, because the direction you want is not registered anywhere in the organization. Third, the resume becomes a list — a document that makes the reader do the summarizing does not get read. Fourth, the learning budget scatters: with nothing chosen to go deep on, you skim several new technologies shallowly, and after a few years what remains is the list itself.
All four share one property: none of them hurts today. So they are usually left alone, and then billed all at once when you start preparing to move. That is why so many people discover, mid-application, that they cannot summarize their own career.
One Thing You Can Do Today
Write three sentences: one problem you solve repeatedly, two recent pieces of evidence supporting that claim, and one thing people actually come to you to ask. Then ask three colleagues who have worked with you, "What kind of work do I look like I do?" The gap between what you wrote and what comes back is the real starting point of positioning work. A large gap means exposure needs fixing, not skill. No gap, but you dislike the answer, means the direction needs changing.
Where This Advice Does Not Apply
In the first one to three years there is nothing to narrow yet. In that stretch, breadth of exposure comes before positioning: you have to meet several kinds of problems before you can know which one to narrow toward. Narrowing in a hurry ties you not to a preference but to whatever you happened to be assigned first.
In organizations small enough that everyone does everything, internal positioning also means little; it is better to set the reference point outside the company. And if the thing you narrow into sits in a shrinking market, narrowing is exactly the risk it appears to be. The advice to write it as a class of problems earns its keep here once more: what disappears is usually the tool, while the problem survives and migrates to another one.
